CAWG Quarterly Brief
Executive Summary - Post DAO Resolution Vote
After the recent DAO resolution passed, we kept doing what we set out to do in our proposal, but added more clarity and alignment based on the DAO goals:
-
Grow Jupiter products
-
Grow community
-
Grow Jupiter ideas
-
And give social mandate on proposals.
Here a quick rundown how that actually played out this quarter
1. Supporting Proposals and Active DAO Participation
The DAO’s got a job: provide signal on which proposals matter. This area is still being worked on heavily by the team and CWG and should be tackled in future DAO resolutions.
For now, the CAWG’s job?
Make sure the community is ready to have those convos.
How?
-
We started a new DAO weekly, unfiltered, unrecorded Spaces on X called Late Night with CAWG → to facilitate more open discourse among community members on any issues
-
Continue to maintain and moderate community spaces i.e. Discord, X, Discuss, formerly known as Jupresearch, and Reddit.
-
Letting different viewpoints live and breathe, as long as they’re respectful, in good faith and not just being trolls.. Shoutout to folks like ihateoranges for keeping it spicy. We’re not here to shut people down. We’re here to make the Jupiverse smart enough to govern itself.
2. Product Growth
This was new. The DAO didn’t used to “own” product growth, now we do.
So, we started trying stuff. A lot of stuff.
But first, what was already planned for:
-
An experimental budget for Regional initiatives (funded + community-driven) JUP usage and education hit multiple languages + geographies. 10 regional groups have been funded and supported by this so far. Their efforts have led to increased social presence and community involvement and activity across the Jupiverse.
-
On top of which, Julz also helped support, filter and fund regional events w/ support from the Jupiter Team – ~40 events ran this quarter all over the world. Tens of thousands onboarded to Jupiter products, even greater mindshare gained.
-
Positioning Reddit as a Knowledge Hub, building a growing, SEO-friendly knowledge base. Users ask product questions and get timely answers from Opacks and others. Opacks also creates infographics and posts for every product update, making releases easier to understand. Text-based AMAs with the team surface valuable insights and explanations in an easily searchable format. Running ELI5 contests crowdsources simple, community-driven explanations that help break down complex concepts.
What we added (not part of initial plans):
- Ran a UX/product feedback survey → 170 responses → insights report → sent to team
- Created 8 Telegram groups for power users to give product feedback
- Used those convos to spot bugs, UX issues, ideas, and priorities
- Julz built a pooperscooper-type app using Jupiter APIs only and no RPCs → real-world demo and used it to show builders in the trenches what’s possible now w/ Jupiter
3. Getting People to Actually Use Jupiter products
This quarter was about going from “people heard of JUP” to “people actually using it.”
We tried:
-
Giveaways to promote Jupiter Mobile and Universal Send
-
Community campaigns on X
-
Working closely w/ Regional to push adoption of Jupiter products
-
Direct outreach to trenches, via both CT, telegram and X communities to show them tools like JupSwap and JupPro
These weren’t just shill sessions. We were:
-
Testing feedback loops
-
Collecting live reactions
-
Iterating products via actual usage
It is not glamorous but it’s how adoption happens.
4. Community Productivity > Just increase in numbers
The way we think about “community growth” is not just headcount. It’s productive energy.
People shipping. People helping. People vibing.
So we:
-
Upgraded onboarding docs (esp. COC and Catdet handbooks)
-
Upgraded appreciation tooling (browser extension & dashboard for viewing appreciation data) → added public Catdet nominations → Started working on onboarding and improving retention
-
Continue to uplift and support community creators, builders with PPP hour and regular spotlights.
-
Also, CatdetsW continues as a support for mental + physical wellness within the core community. Because a healthier community is a more productive one.
5. Spreading core Jupiter Ideas and integrating JUP into the ecosystem
- Expanding on PPP hours in different ways to not just include content creators but also builders of all kinds.
- Encouraged community ideas like a Jupiverse Merch Store, which is launching next week, and stuff like Jupiverse Spaces
- Bringing JUP ideas into action directly into the trenches
Between:
- Product feedback cycles
- Community experiments
- Growing DAO productivity
- New tooling
- 10+ regional groups onboarded, 40+ regional events supported
- Mods, catdets, builders, and power users all activating…
…it’s been a solid quarter of groundwork. Some stuff is messy. Some stuff is magic. But it’s moving.
More on all of these in the full report below…
Quarterly Report
Recap
- DAO Vote Passed – the group is now a full Working Group
- Julz has transitioned fully from being on the Jupiter Team to JUP DAO.
- Post-vote, added a new focus area to CAWG:
- Improving community/catdet understanding of both Jupiter products and DAO operations.
- Primarily driven by feedback from leadership and community (e.g. Meow and Troy from Russian initiative)
- Goal: raise baseline knowledge and internal alignment among catdets
- Current status of this area: prep work is being done to update the documentation, plan to roll-out better Catdet Onboarding with huge support from J.D. and Alleycat
Community Moderation
- Regular (at least once a week) meetings w/ mods after taking over moderation responsibilities from the CWG in the last 3 months.
- Feedback from the community is taken and worked on; relayed to the team if necessary.
- Made several iterations of the Moderation guidelines
- Made changes to the Discord structure based on feedback and needs of the community
- “Meows” as a channel for providing feedback on community moderation
- What’s next here: looking at further shifting the moderation ethos towards more proactive conversations and education v.s. reactionary moderation and rule-based punishments.
CatdetsW Season 2
- Onboarded a new instructor Macs to the CatdetsW contributors.
- Together with Rusty, they support the community through wellness practices that improve productivity.
- The overarching purpose of CatdetsW is (1) improve productivity of the community and (2) create moments for community to bond w/ each other. This falls in alignment with the CAWG’s mission to build the most productive community in web3.
- The goal of Season 2 is to fix issues faced by the community in Season 1 such as inability to participate in the live sessions due to timing issues, lack of motivation and compliance/follow-through for the programme, and also to improve the overall quality and experience of the programme. The outcome we are aiming for is to build this into the best wellness programme in web3, and in Season 3, it will be open to the public.
- Only possible with feedback and support from Catdets and the community.
- Status thus far:
- Week 3 completed, starting on week 4. Season should last around 12-14 weeks.
Additional Notes on CatdetsW
-
Core DAO mission reiterated: build the most productive Web3 community.
-
Productivity = balance of mental/spiritual wellness and physical fitness.
-
Reflections on Season 1:
-
Attempted synchronized sessions 3x/week.
-
Faced issues:
-
Discord room capacity limits (20 pax max),
-
Time zone incompatibility,
-
Burnout for instructors/coordinators,
-
Low long-term adherence due to rigidity.
-
-
-
Recognized need for a more flexible, scalable model in Season 2.
Catdets Wellness Season 2: Progress & Vision
-
Current approach: Encouraging Catdets to take personal initiative through tools, incentives, and support structures (vs. top-down scheduling).
-
Season 2 is in week 2, ending the night of the townhall. Week 3 starts immediately after.
-
Acknowledgement that both users and instructors are still getting used to the new platform and system.
-
Season will run for 12 weeks, possibly extended to 13–14 weeks for flexibility.
-
Participation system: Users who complete 10 weekly activities (“stamps”) will qualify for the maximum JUP rewards.
-
Increased reward pool this season:
-
Last season rewards were 300–450 JUP for top tier.
-
This season likely 500–1000 JUP per person, depending on participation.
-
-
Public rollout plan:
-
Target for Season 3: open to general public, possibly with a dedicated app.
-
Intention: Position the wellness app as a gateway to the Jupiter ecosystem, making it independently valuable and self-sustaining.
-
Long-term goal: Make it a sustainable product with potential for monetization (e.g., optional paid tier) to reduce DAO budget drain.
-
Community Feedback on Catdets W
-
Live attendees shared positive feedback:
-
Increased consistency in gym attendance.
-
High satisfaction with quality of workouts and mindfulness sessions.
-
Instructor Max received specific praise for recent sessions.
-
First-time gym visits by some users, including while overseas.
-
-
General sentiment: “It’s working” — effective early traction.
Late Night With CAWG
-
Initiated a new CAWG-hosted Twitter Spaces event series called Late Night with CAWG.
-
Purpose: Casual, unfiltered hangout spaces for the DAO, team and community.
-
Topics: Personal life, markets, DAO discussions — open-ended.
-
-
These sessions:
-
Happening Wednesday’s at 8PM EST.
-
Are unrecorded, unfiltered, unscripted and relaxed to encourage candid conversations.
-
Incentivized via a “buddy system” — two Catdets who attend 3 sessions together become eligible for JUP rewards.
-
-
Organic bonding:
-
System designed to encourage new relationships and help isolated Catdets meet others.
-
Example: A new friendship formed during a recent session after buddy system announcement. Both Catdets did not have a buddy, but teamed up to attend spaces to be eligible for JUP rewards.
-
-
Community spotlights during sessions:
- Shoutout to AlleyCat and others doing outstanding Catdet contributions (e.g. Catdet Roll Call).
- MinkoDraws for creating talented artwork for everyone across the Jupiverse to use
Community Building Intent & Experiments
-
Leadership reflection:
-
These spaces are experimental initiatives to foster organic connection and community voice.
-
Intent is to give more avenues for members to express, bond, and share.
-
Encouragement to keep iterating and supporting efforts like these.
-
Updates on Tooling For Community
-
Appreciation Chrome Extension:
- Quietly soft-launched earlier; getting more focus and push this quarter.
-
Consensus-Based Moderation:
-
Experimental system enabling COCs to coordinate bans on bad actors like scammers.
-
So far, ~30 cases processed.
-
-
COC Onboarding Docs:
-
Documentation introduced to streamline onboarding of new Cats of Culture (COCs).
-
Catdet onboarding docs to follow in the next quarter.
-
-
Appreciation Insights Tool:
-
Now live and allows community-driven nominations of Catdets.
-
Flow: Peers recommend Catdets → COCs review → vetting + onboarding.
-
System is seeing active use and successful Catdet conversions.
-
-
MEOWS Portal
-
Managed primarily by Catoshi.
-
Dedicated to handling community-related feedback (non-product), such as moderation concerns, improvement suggestions, complaints.
-
Separate from product feedback (which goes to feedback.jup.ag).
-
Over 100 submissions processed this quarter.
-
Fast response time: All messages handled within ~1 day.
-
-
Supported with GOODCATS Review earlier this year, participated in initial allocation and re-review process for fairness where concerns were raised.
-
Conducted UX/Product Feedback Survey:
-
170 responses gathered.
-
Generated a detailed UX insights report spanning nine product segments.
-
Created Telegram feedback groups for direct user-to-team feedback loops — improving communication and issue visibility.
-
Transitioning Feedback Ownership
-
Considering whether to continue quarterly surveys or delegate to newer, emerging product-focused working groups.
-
Reason: Working Group originally assisted due to direct request from the core team, but with more specialized initiatives now emerging, decentralizing the work may be more sustainable.
-
Intention: Step back and allow others in the community to lead feedback pipelines, avoiding overreach and enabling specialization.
Evolution of PPP Hour
Evolving PPP Hour: From Content to Creation
-
PPP Hour
-
Previously focused on sharing content links (e.g. tweets, threads).
-
Helped boost early-stage creators by giving visibility and engagement.
-
-
New Format This Season:
-
Expanded scope to include:
-
Builders (apps, tools),
-
Business creators,
-
DAO-aligned initiatives.
-
-
Focus: Highlight any community-generated value (not just content).
-
Emphasis on showcasing projects linked to JUP token or Jupiverse, helping incubate talent and ideas.
-
Especially valuable as the DAO explores sustainability models post-downturn in treasury allocations.
-
Stories of the some guests on PPP Hour
-
Case 1: JupSync (Jurek & Degen):
-
Initial grant application lacked traction.
-
Joined PPP Hour to demo and get feedback → Improved messaging and visibility.
-
Result: Product gained traction, grant was eventually approved.
-
-
Case 2: JupGeo (AlleyCat):
-
Came on to share the initial concept of JupGeo
-
After feedback via PPP Hour, made adjustments toward the interactive globe UI → Massive community engagement.
-
Became a beloved community feature (“everyone wants to put their pin on the globe”).
-
-
Case 3: Merch Store (Aulia and her team):
-
Started from raw idea → pitched on PPP Hour.
-
Gradually built a team, designed a Shopify store, iterated brand and UX.
-
Now close to official launch, with Catdets soon able to claim free or discounted merch using JUP or coupons.
-
Reflects potential for real community-powered business formation.
-
-
Core Principle: No top-down selection of “winners” – instead, PPP Hour serves as an idea incubator:
-
Community feedback improves projects.
-
Projects give back (discounts, JUP integrations, revenue support).
-
Goal: Create self-sustaining, value-generating entities aligned with DAO ethos.
-
Value of PPP Hour as an Incubator
-
PPP Hour serves as a low-stakes proving ground:
-
Ideal for early-stage ideas to get live feedback.
-
Encourages experimentation, rapid iteration, and discovery.
-
-
Format:
-
Held 3x weekly.
-
Open to all creators — especially useful for “condensed prototypes” or rough concepts.
-
Additional Notes on PPP hours
New Proposal: JUP Co-Working Spaces
-
A new community proposal is being explored: JUP-themed co-working spaces (dubbed “JUP Spaces”).
-
Still in early brainstorming; not formally launched.
-
Challenge: would require significant funding.
- Proposed solution: use a hybrid model of funding -— DAO, community, and market-based sources.
-
If successful, the first physical co-working space could open by end of the year.
-
Reflected broader theme: empowering community builders with ideas + feedback + platform (via PPP Hour).
Distribution Support for Builders
-
The Working Group is collecting Catdet wallets, complementing staker wallet data.
-
Builders launching products can leverage these wallets for:
- Airdrops, rewards, NFT distributions, etc.
-
Emphasis on making Jupiverse fun and distinct from Web2’s grindy dynamic.
-
Goal: keep things light, communal, and incentivized, not bureaucratic or rigid.
PPP Hour Feedback, Content Strategy & Clip Discussion
-
Ongoing conversation about:
-
PPP Hour frequency (currently 3x weekly).
-
Suggestion to reduce to 2x a week if participation dips — but current interest remains strong.
-
Average session sees 25+ engaged attendees, and presenters find value when surveyed.
-
-
Content Clips:
-
Mixed effectiveness: some perform well, others flop.
-
Discussion around whether short video clips are worth the effort.
-
Some only watch content from specific creators (e.g. Cloudz, Satchel), highlighting content personality-based engagement.
-
PPP & Async Content Engagement
-
Past async content like articles didn’t perform well — now exploring alternative formats (e.g. weekly highlights).
-
Recognized challenge: attention scarcity in a busy world.
-
Despite low viewership, consistent 30 live attendees still provide meaningful support to presenters.
-
Encouragement to prioritize impact and helpfulness of sessions over raw audience numbers.
-
Some past experiments: “bangers” on Planetary Call, highlight posts – ongoing experimentation encouraged.
-
Long-term idea: grow PPP audience beyond core Jupiter community by embedding into new communities and subcultures.
Regionals Initiative
-
Regionals Budget & Purpose:
-
DAO approved $30K budget for a 3-month regional experiment.
-
Objective: support emerging regional contributors and help them build momentum and structure.
-
Aim: Prove value to both the DAO and Jupiter core team for longer-term support.
-
-
Early Outcomes:
-
Within first 2 months: 10 regional teams onboarded (7 in first month, 3 in second, with 2 more expected).
-
Weekly syncs with all regional leads and contributors held every Monday — 10 total syncs so far.
-
Recent call had 23 attendees (all active contributors).
-
Meeting notes and agendas from all sessions are fully documented and shared for transparency and onboarding.
-
-
Key Impacts:
-
Discord now features region-specific channels (e.g., Chinese news/chat) allowing for more communtiy engagement and involvement.
-
Growth of Jupiter-affiliated regional Twitter/X accounts, with consistent increasing activity and reach.
-
More regular regional-based events to engage specific regional communities
-
The regionals collective as well as some of the individual groups will be putting up their proposals to the DAO soon and more information on their impact will be available there.
-
-
Credit emphasized:
- Acknowledged that the regional teams themselves do the heavy lifting – WG only provides facilitation, resourcing, and visibility.
